Where AI genuinely pays off in operations โ€” and where it doesn't

The failure mode of operational AI isn't a bad model. It's a good model pointed at the wrong problem, with no one accountable for the wrong answers.

AI is neither the answer to every operational problem nor a distraction from real work. It's a specific tool that's excellent at a specific shape of task โ€” and expensive, or dangerous, when aimed elsewhere. Knowing the difference is most of the value.

Where it pays off

AI earns its place wherever the work is understanding messy input or predicting and deciding at scale:

  • Extraction โ€” pulling structured fields out of invoices, emails, and PDFs that never followed a template.
  • Classification & routing โ€” sending each case, ticket, or exception to the right place without a human triaging every one.
  • Forecasting & scoring โ€” ranking risk, demand, or priority across more items than a person could weigh.
  • Anomaly detection โ€” noticing the thing that's quietly wrong in a stream too large to watch.

Where it doesn't

Pure data movement isn't AI โ€” it's automation, and a rule or an integration will do it more cheaply and more reliably. And any step where a wrong answer is expensive and hard to catch โ€” payments, compliance, safety โ€” is a place to keep a human firmly in the loop, not to hand over.

The question is never "can AI do this?" It's "can I catch it cheaply when it's wrong?" If you can't, it's not ready to run unattended.

Ship assisted, then earn autonomy

The pattern that works: deploy AI as an assistant with a human approval gate, prove the accuracy on real cases, and only then remove the gate โ€” deliberately, one use-case at a time. Autonomy is something a system earns by being right, not a switch you flip on day one.
