Decision-ready data: what it actually takes

“We have the data” and “we can decide from the data” are different sentences. The gap between them is where most analytics projects quietly die.

Most organisations have far more data than they use. The reason isn't laziness โ€” it's that having data and being able to decide from it are separated by a set of unglamorous properties nobody budgets for. "Decision-ready" is the standard that actually matters, and it's higher than "we have it somewhere."

Six properties, in order of how often they break

  1. Accessible โ€” a system can reach it, not just a human through a screen. If your data lives only inside a vendor's UI, you don't have data, you have a subscription.
  2. Consistent โ€” the same entity is named and formatted the same way everywhere, so records can be joined without heroics.
  3. Timely โ€” current enough for the decision it feeds. A daily decision needs daily data; monthly data quietly turns it into a guess.
  4. Defined โ€” everyone means the same thing by "active customer" or "on-time." Two correct numbers that disagree is a definitions problem, not a systems one.
  5. Trusted โ€” someone owns its accuracy and it was verified recently enough to believe.
  6. Historical โ€” you kept enough of the past to see a trend or train a model.

The cheapest high-leverage fix

Before any dashboard or model, most teams should do one thing: agree the definitions of the dozen numbers leadership actually looks at, and give each one an owner. A KPI dictionary is a page of prose, not a platform โ€” and it resolves more "our numbers don't match" arguments than any tool ever will.

Never visualise a number you don't trust. A confident dashboard built on shaky definitions doesn't inform decisions โ€” it launders bad data into false confidence.
